The Big Picture
Owl Technology Solutions (OTS) partnered with Hearth & Fireplace Creations (HFC) to modernize their operations by migrating inventory documents, quote templates, and pricing data from a legacy system into a modern CRM platform. Faced with over 1,500 non-uniform documents, OTS leveraged Gemini, a generative AI tool, to extract and standardize critical data across disparate formats. What was initially estimated to take the majority of a year to import manually was completed in just one month, thanks to OTS's AI-driven approach and technical expertise.

The Problem
Hearth & Fireplace Creations stored all of their inventory and sales data across approximately 1,500 non-uniform Microsoft Word documents, an approach that quickly became a bottleneck as the business expanded. Even for individuals familiar with the context of the furniture parts, each document took around an hour to manually interpret and transfer into their new CRM system, ServiceTitan. Migrating all 1,500 documents would take well over 40 weeks of manual labor, in addition to the headache and overhead of hiring and training help. On top of this, HFC wanted to annotate each furniture offering with metadata about special parts and categorization in ServiceTitan to streamline their sales workflows.
Manually attempting something this complex had already proven to be highly error-prone and unscalable. When OTS reviewed the first few documents, they were rife with inconsistencies and ambiguity that had to be resolved with several rounds of discussion with someone familiar with the data, highlighting the risks of approaching this task by hand. The lack of structure made it nearly impossible for anyone without extensive context to accurately extract the data, making the entire process not only time-consuming and costly, but also highly inefficient and unsustainable.
The Solution
OTS began by developing a framework to evaluate leading generative AI platforms including OpenAI, Gemini, and Grok to determine which would serve as the base model for our project. We systematically tested how each model performed when using techniques including context caching, advanced prompt engineering, and fine-tuning on manually evaluated training data to assess performance, cost, and accuracy.
After developing several custom models and rigorous experimentation, a Gemini-based model emerged as most effective for our use case. We then iterated further on this model, refining our approach through continuous testing to maximize extraction accuracy and consistency. This finally culminated in a data pipeline with the custom model at the helm.
After successfully leveraging our GenAI model to reliably extract the necessary data from the Word documents, OTS built several procedures to validate and format the data. The final step of the data pipeline annotated each furniture item’s data set with the categorization and special part information HFC desired. To ensure a seamless transfer into ServiceTitan, OTS implemented robust testing infrastructure to ensure all parts of the process worked as intended. This approach dramatically reduced manual effort, improved data integrity, and enabled a scalable solution for future growth.
The Impact
What would have taken over six months of manual labor was completed by Owl Technology Solutions in just under a month, with over 98% accuracy. This accelerated timeline saved Hearth & Fireplace Creations significant time and cost, enabling them to transition swiftly to a modern CRM platform. With the new system in place, the team now benefits from centralized data access, faster quote generation, streamlined inventory management, and improved customer responsiveness, laying the foundation for greater operational efficiency and future growth.
